Solutions / AI Adoption and Governance

From experimenting with AI to turning it into a capability for the whole organization.

We rewire your business

We help you identify where AI creates value, develop internal champions, turn opportunities into solutions and scale what works — with security, traceability and measurable results.

THE CHALLENGE

Using AI is not the same as having adopted AI.

The tools are already available. The challenge is turning individual experiences, isolated pilots and scattered ideas into an organizational capability that produces value continuously.

Adoption isn't solved with a license or a training session. It requires combining business, people, technology and governance.

01
Many ideas. Few priorities.

Without a shared criteria, the portfolio grows but never concentrates on the cases with the highest impact and feasibility.

02
Individual use. Little collective learning.

Experience stays with a few people and never becomes a capability that scales across areas and teams.

03
Innovation without enough traceability

Without simple rules on data, risk, architecture and ownership, scaling AI creates friction with IT, Security and Governance.

OUR MODEL

A continuous adoption cycle

We don't run isolated initiatives. We install a way of working that continuously discovers, evaluates, implements and scales AI opportunities.

SERVICES AND ENTRY POINTS

Start wherever it makes the most sense, with concrete deliverables

Not every organization has the same maturity level: you can start with a single capability and evolve toward the full cycle. Each service leaves tangible deliverables and feeds into the next one.

Discover Service 01

AI Workshop / AI Garage

A structured co-creation session with business, IT and data leaders. It produces a portfolio of cases prioritized by value, experience and feasibility, and identifies the first Champions.

Deliverables:

  • Portfolio of 4–5 prioritized cases (BXT)
  • Case sheets with a score and success criteria
  • Selection of candidate Champions
  • Criticality classification matrix
Adopt Service 02

AI Champions Program

A network of internal champions who apply AI in their own context and multiply that knowledge among their peers. A Train-the-Trainer model over 7 to 9 weeks.

Deliverables:

  • Program plan, roles and metrics
  • Training materials and prompts
  • Community of practice with a first showcase
  • 20+ quick wins and certifications (optional)
Build Service 03

AI Garage & Hackathon

Multidisciplinary teams quickly validate solution, experience, data, technology and impact. Accelerated build-out of prototypes and MVPs on top of the prioritized cases.

Deliverables:

  • Working prototypes (one MVP per case)
  • Technical sheet for each prototype
  • Business, IT, Security and Data review panel
  • Final report with recommendations
Govern Service 04

AI Governance

Defining practical controls over risk, data, architecture, security, ownership and traceability. A Minimum Viable Governance model that enables scaling without losing control.

Deliverables:

  • Minimum Viable Governance framework
  • Risk classification matrix
  • Use case registry and traceability
  • Defined escalation process

BXT (Business · eXperience · Technology) — a prioritization framework that scores each use case by its business value, the experience of the people using it, and its technical feasibility. A McKinsey methodological foundation, operationalized in Microsoft's AI Business Envisioning.

Train-the-Trainer — a cascading training model: EDSA trains an initial group of internal champions who then train their peers, multiplying the capability without external dependency.

MINIMUM VIABLE AI GOVERNANCE

Innovate without losing control

The structures, controls and processes needed for adoption to be safe, traceable and scalable — without adding bureaucracy that slows things down. Cross-cutting across all four services and aligned with the ISO/IEC 42001 AI management standard.

01
Use case registry

Each case is documented in a structured sheet with classification, status and an owner. It's the starting point of the AI portfolio.

02
Risk classification matrix

Cases are classified by criticality based on the data involved, regulatory impact and the level of autonomy of the AI decision.

03
IT-approved stack

We work exclusively with approved tools. No prototype can use tools outside of that stack.

04
Decision traceability

Prompts, outputs and decisions are documented in each case's technical sheet, enabling later audits.

05
Escalation process

A simple mechanism: any doubt about data feasibility or regulatory impact is escalated to Security or Data Governance.

AI GOVERNANCE HUB

A comprehensive view of adoption

The program is centralized in an AI Governance Hub so business, IT and leadership have visibility into what's being done with AI, who's doing it, under what conditions and what value it generates.

It includes an executive dashboard with the program's key indicators, available at any time without follow-up meetings.

By the end, the Hub is up and running and in your team's hands — with no dependency on EDSA.

AI Portfolio

Cases, owners, risk, status and results.

AI Champions

Champions, training, activity and quick wins.

AI Solutions

Prototypes, MVPs and production initiatives.

TECHNOLOGY-AGNOSTIC

Your strategy. Your technology ecosystem

We work on top of the stack each organization defines. Technology can change; the capability to identify, govern and turn opportunities into value has to remain.

HOW WE START

First, we understand where your organization stands today

We review the current level of adoption, the tools already available, ongoing initiatives, internal capabilities and existing governance mechanisms.

  • Which AI tools are already enabled and how they're being used.
  • Which initiatives and use cases exist today.
  • What capabilities the teams have and where the champions are.
  • What rules exist around data, security, architecture and risk.
  • What results the business expects and how they'll be measured.
